What a Gantt chart is
A Gantt chart is a graphic representation of the schedule: the horizontal axis is time (days, weeks or months) and each activity in the project is drawn as a horizontal bar whose position marks when it starts and finishes, and whose length represents its duration. It is the view you review with the client and the one you use on site to know what each week calls for.
In construction, those bars are the schedule activities: site prep, foundations, structure, masonry, MEP installations and finishes, at a level of detail fine enough to assign owners and measure progress. The Gantt chart isn't a plan separate from the schedule; it's how you visualize it. The schedule is the programming of activities with dates and dependencies, and the Gantt chart draws it.
How to build a construction Gantt chart
The Gantt chart is the result of building the schedule; you don't draw it out of nothing. The order of work is the same as for any construction scheduling, and skipping steps (drawing bars without defining dependencies) produces a pretty but unrealistic Gantt chart.
- 1List the activities
Break the project down into activities from the budget line items and the work-item catalog. Each activity will be a row (a bar) on the Gantt chart.
- 2Estimate the duration of each activity
Duration comes from the work quantity divided by the output rate of the assigned crew. For example, 300 m² of plaster with a crew that produces 30 m²/day takes 10 days. That duration is the length of the bar.
- 3Define the dependencies
Establish which activity comes before which. The most common relationship is finish-to-start: the "slab pour" bar can't begin before the "rebar tying" bar finishes. Dependencies determine where each bar sits in time.
- 4Draw the bars on the calendar
Place each bar on its start date and extend it according to its duration, respecting the dependencies. Connect the end of one bar to the start of the next with link lines, and highlight the critical path in a different color.
- 5Add the today line and progress
Draw a vertical line at the current date (status line) and fill in the percentage completed inside each bar. That way the Gantt chart stops being just a plan and becomes a control tool.
Bars, dependencies and the today line
Three elements make a construction Gantt chart legible. The bars represent the activities and their duration: a long bar is an activity of many days; several bars that overlap are jobs running in parallel (for example, MEP work on the ground floor while the structure of the next level goes up).
The dependencies are the lines that connect one bar to another and show the real sequence of the project. Without them, the Gantt chart is a set of loose bars that doesn't reveal what happens if an activity slips. The critical path — the chain of activities with zero float that fixes the completion date — is usually highlighted in red over those bars.
The today line (or status line) is a vertical line drawn at the current date. It crosses the whole chart and serves as a reference: any activity whose progress bar hasn't reached that line, when it should have, is running behind. It is the element that turns the Gantt chart from a static plan into a control dashboard.
Physical progress against plan on the Gantt chart
The most valuable use of the Gantt chart begins once the project starts. At each cutoff (weekly or biweekly) you record the actual physical progress of each activity and draw it as a progress bar inside the activity bar; the today line marks how far along you should be.
The comparison is direct: if by today a structure activity was supposed to be at 60% and its progress bar only reaches 45%, there's a 15% delay. If that activity is on the critical path, the slip moves the delivery date of the whole project; if it has float, it may be absorbed. Seeing this at the cutoff — not at the end — is what lets you reinforce crews, reschedule or renegotiate in time. It's the same control logic you apply to the budget against actual cost, but on the axis of time.
Benefits and limits of the Gantt chart
The Gantt chart is popular because it communicates at a glance: anyone — client, site manager, subcontractor — understands a bar on a calendar with no training. It concentrates the plan, the dependencies, the critical path and the actual progress in a single view, which is why it's the standard for presenting and controlling construction schedules.
- Benefit: it's intuitive and visual; it communicates the plan and the progress without needing to explain the technique behind it.
- Benefit: it integrates the dates, the dependencies, the critical path and the percentage complete per activity into a single image.
- Benefit: it's easy to compare against reality at each cutoff thanks to the today line and the progress bars.
- Limit: on its own it doesn't calculate the critical path or the float; that comes from the critical path method, which the Gantt chart only draws.
- Limit: on projects with hundreds of activities and many dependencies it becomes hard to read and to keep updated by hand.
- Limit: showing the domino effect of a delay (recalculating every date that depends on a bar) is tedious without software that does it automatically.
